The 5-step method
How to build a sales pipeline that actually forecasts revenue
A template is the head start. These five steps turn any of the pipelines above into a system your whole team can run.
- Step 1
Map your buyer's journey
List every step a prospect takes from first touch to signed deal. Each real milestone becomes a pipeline stage. Pick the template above that matches your industry as a starting point.
- Step 2
Name your stages after actions
Great stages describe something that happened ("Demo booked", "Proposal sent") not a vague feeling ("Interested"). Action-based stages make it obvious what moves a deal forward.
- Step 3
Define the exit criteria
For every stage, write the one thing that must be true before a deal advances. This keeps your forecast honest and stops deals from lingering in limbo.
- Step 4
Add follow-ups and owners
Attach a next step and a due date to each deal. In Breakcold you can automate the reminders so nothing slips through the cracks between stages.
- Step 5
Track conversion and clean it weekly
Watch how many deals move from one stage to the next. Kill dead deals, double down on the stages that leak, and your pipeline becomes a revenue forecast you can trust.
Best practices
Four rules the best sales pipelines follow
Keep it to 5-8 stages
Too few stages hide problems, too many create busywork. Most winning pipelines land between five and eight stages.
One deal, one stage
A deal can only ever live in a single stage. If it feels like it's in two, your stages are overlapping and need to be redefined.
Set a max time per stage
Deals rot. Give each stage a healthy time limit so stale opportunities surface instead of quietly inflating your forecast.
Review the pipeline weekly
A 15-minute weekly scrub, moving, closing or killing every deal, is the single highest-leverage sales habit there is.

What is a sales pipeline template?
A sales pipeline template is a structured, visual representation of your sales process that helps a team track and manage deals through every stage of the sales cycle. A good template typically includes:
- Stages of the sales cycle: the steps a prospect moves through, such as Lead Generation, Qualification, Proposal, Negotiation and Closing.
- Deal information: the prospect's name, deal size, expected close date and the product or service being offered.
- Sales activities: the actions required at each stage, like follow-up calls, meetings or sending a proposal.
- Deal status: where each deal currently sits, so you can spot which are progressing and which are stuck.
- Probability and revenue forecast: how likely each deal is to close and the predicted revenue it represents.
- Notes and next steps: room for context and the planned next action for every opportunity.
What is a sales pipeline?
A sales pipeline is a visual representation of where potential customers are in the process of buying your product or service. It helps you track and manage sales opportunities as they move through defined stages, from the first contact all the way to a closed deal.
How do you structure a sales pipeline?
To structure a sales pipeline effectively, follow these steps and adapt them to your industry. The interactive builder above does exactly this for two dozen different use cases:
- Lead generation: identify potential customers through marketing, referrals or direct outreach.
- Lead qualification: assess whether a lead is a genuine fit for your product or service.
- Initial contact: reach out through calls, emails or LinkedIn to open a relationship.
- Needs assessment: understand the prospect's specific challenges and goals so you can tailor your pitch.
- Proposal or presentation: present a solution that addresses their exact needs.
- Negotiation: discuss terms, pricing and conditions, and handle any objections.
- Closing: finalize the deal with a contract and make sure both sides are clear on expectations.
- Post-sale follow-up: keep the relationship warm, deliver great service and open the door to referrals.
How is a sales pipeline different from a sales funnel?
They describe the same journey from two points of view. A sales funnel is the marketing-and-numbers view: how many leads enter at the top and what percentage convert at each step. A sales pipeline is the rep's operational view: the specific deals you own and the exact actions needed to push each one to the next stage. The templates on this page are pipelines, they tell you what to do, deal by deal.
How do I know which action to take at each stage of these templates?
Every template above spells it out. Select your industry, then read the description inside each stage column, it tells you the exact activity to perform and the criterion a deal must meet before it advances. Copy the stages with one click and drop them straight into your CRM.
Can I use these templates with Excel, Google Sheets or another tool?
Yes. Every template works in Excel, Google Sheets, Notion or Airtable, just create one column per stage. That said, spreadsheets can't remind you to follow up, log your emails or forecast revenue. For that we recommend a purpose-built sales pipeline CRM like Breakcold, where you can load any of these templates and start dragging deals across stages in seconds.
How many sales pipeline templates are included, and are they free?
There are 24 ready-made templates spanning sales teams, service businesses, startups and solopreneurs, and they are 100% free to use. They were created and refined with real Breakcold customers across each of these industries.
